Is it too long when hang up ?

I don’t think it’s long at all. It’s a perfect size.

Is the hook sturdy? How much weight can it bear?

I am not sure how much exact weight I had in the case, but had each section about 3/4 full and hung on the hook at a resort for a full week. The hook held up and didn't show any wear.

What is the outside material like? Soft or stiff?

I would call it semi-flexible as it's not super stiff nor is it all 'cushy'. It has gotten a lot of use on numerous trips where it has been packed in suitcases and slipped on top of a suitcase handle and as so far proven itself to be durable. I am very pleased with it...works great for me.
